In May of 1998, I was struggling. We all have so many things that we need to do during the summer. First, we have to wrap up the school year that just ended by meeting with teachers, finishing off report cards and sending out achievement test scores.  Then, we immediately need to start getting ready for next year by hiring teachers, ordering curriculum, finalizing the master schedule and supervising the summer cleaning projects. When I get home from an event at school, my wife always asks me the same question. “How did it go?” I usually say the same thing. “It went really well!” Then she always says the same thing. “Well, that is worth celebrating. You put in the same amount of work if the event goes well or if it is a disaster.” This is such an important reminder for every private school leader. I strongly believe that the most important trait of a successful private school leader is integrity.  I think that resilience is a close second. The word “resilience” has an extremely interesting definition: “the capability of a strained body to recover its size and shape after exposure to compressive stress.”  Think of yourself like a NERF football. Someone squeezes and twists it and then lets it go. The NERF football immediately springs back to its original size and shape.  As a private school leader, you are under “compressive stress” all day long. I am worried that too many leaders are not “springing back” to their original size and shape. It’s that time of year. You are likely having your year-end conversations with your teachers. Most of them will be positive and upbeat, but a few of them will be difficult. Perhaps you need to speak with one or more of your teachers about performance issues like poor classroom management, not updating the online gradebook, avoiding parents, unkind interactions with colleagues or other unmet expectations.  At this time of year, the difficult conversations don’t even have to be performance related. Perhaps you need your Kindergarten teacher to teach 3rd Grade this fall or you need to move a teacher from full time to part time because of budget constraints.  Let’s face it. George Bernard Shaw said, “The single biggest problem in communication is the illusion that it has taken place.” As Private School Leaders, effective communication has never been more important. It has also never been more difficult. One effective framework that private school leaders can adopt to improve communication with parents is the “7-38-55 rule.” The 7-38-55 rule, formulated by UCLA psychologist Albert Mehrabian in 1967, suggests that 7 percent of communication is conveyed by our words, 38 percent comes via our tone of voice, and 55 percent comes through body language. I’m going to tell you something that you already know. You have a VERY stressful job. You must respond to every email, return every phone call, attend every meeting, handle every discipline problem, keep everyone safe, motivate and inspire every teacher, retain every student, beat last year’s test scores, come in under budget, keep every board member happy and keep every parent happy. We all know about our built-in stress response: “fight or flight”. The problem is that “fight or flight” is meant to help you during a short term, intense period of stress. This response is to help you long enough so that you can run away from the bear and get to safety. Most private school leaders are under long-term, chronic stress. The continued activation of the “fight or flight” stress response causes wear and tear on the body and can lead to problems with our physical health and/or mental health. The first stop sign is said to have been erected in Detroit, Michigan in 1915. It was a simple, square, wooden sign with the word "STOP" painted in white letters on a black background.  The sign was designed to control traffic at a particularly dangerous intersection where several accidents had occurred. Far too often, stop signs are erected at intersections after someone has gotten seriously or injured in an accident. I love a good oxymoron. Of course, you know that an oxymoron is a figure of speech that pairs two opposing words. Plastic silverware, Unbiased opinion, Minor miracle, Controlled chaos, Original copy, Near miss, Minor catastrophe, Seriously funny, Small crowd, and my all time favorite oxymoron: jumbo shrimp! As private school leaders, our jobs are often accurately described by an oxymoron: “Isolation in a Fishbowl” We experience loneliness and isolation as we quietly lead our schools. We are often required to make private decisions with public consequences and then suffer in silence as our school community second guesses that decision. There is an old saying: “You can’t judge a book by its cover”. Of course, we understand the meaning. When we meet a person for the first time, we should not make snap judgments about them by their outward appearance. I get it. But, let’s be honest. We do this every day. I’ve never really been a big fan of strategy games. Games like Connect 4, Battleship, Chess and Risk don’t really interest me. Maybe it is because of all of the strategic thinking and problem solving that I do at school. Maybe my brain needs a break. As private school leaders, it is so easy to get caught up in the day to day. That is just the nature of our job. They “tryanny of the urgent”, “no two days the same” and “playing whack-a-mole with your hair on fire” are phrases that probably describe your typical day at school. One of the biggest problems with focusing so much on today, is that we don’t have time to think about tomorrow or next week or next year. We need to become more strategic as we lead our private schools. I love ice cream. My favorite flavor is Cow Patty (a mix of chocolate ice cream, chocolate chip, peanut butter and brownie cookie doughs and pieces of chocolate-covered sugar cone), which is a specialty flavor at a dairy near my house. But, there’s an old saying, “Too much of a good thing is a bad thing.” A double scoop cone of ice cream on a warm summer night is a good thing. Eating a gallon of ice cream and feeling really sick is a bad thing. The same thing is true about social media. Social media allows us to stay connected with friends and family all over the world. It lets us feel part of different communities and it keeps us entertained with a constant feed of all of our favorite things. “Too much of a good thing is a bad thing.”  As school leaders, social media is an important part of our lives and it can help our families see the amazing things that we do at school. Your day starts before your alarm goes off. You wake up early because you are stressed out about a meeting that you have that afternoon. Your phone starts dinging with texts from two teachers calling off sick. The snow has stopped, but the parking lot needs to be plowed.  You are going to open on time, but the guy that plows your parking lot just called and says that his truck has a dead battery. You haven’t even left your house yet and you are thinking “Here we go again……” Then you arrive at school. You must respond to every email, return every phone call, attend every meeting, handle every discipline problem, motivate and inspire every teacher, retain every student, beat last year’s test scores, come in under budget and keep every parent happy. Now, when you’ve done all of that, when you’ve nailed it, when all that is done, please be sure to prioritize your self care, maintain a healthy work/life balance, watch what you eat, get enough sleep, exercise and don’t be a jerk to your family and friends. Day after day, week after week, year after year. Think about the cumulative effect of all of those decisions. Think about the cumulative effect of all that stress. Many private school leaders find themselves so caught up in the day-to-day demands of running a school, that they neglect their own self-care until a crisis hits.  I want to challenge that approach and encourage you to think about self-care differently. Zelmyra and Herbert grew up as best friends in rural North Carolina. The fell in love and got married on May 13, 1924 86 years and 290 days later, Herbert passed away in 2011. Zelmyra and Herbert Fisher hold the Guinness World Record for the longest marriage ever! Their marriage held up through “the Great Depression, World War II, the Korean War, the Vietnam War, the Civil Rights Movement and 15 presidential administrations. As you might expect, they were asked what is the secret to having a long and happy marriage? They would reply: “There is no secret to our marriage. Have you ever made a decision that you looked back on and asked yourself, “What was I thinking?” I don’t know about you, but that has definitely happened to me and it is definitely not a good feeling. In the moment, we thought that we were making an informed, logical decision that was just dripping with common sense.  But there is a reason that they say “hindsight is 20/20” and some of our decisions make us look foolish, fill us with regret and make us vow to do better the next time. As private school leaders, we make hundreds of decisions a day. Those decisions are often second-guessed by parents, teachers, students or board members. Sometimes all of the above! How can we possibly get it right all the time? Especially when we are stressed out, emotional, feeling like we need to act quickly and we are pretty sure that we don’t have all of the facts?  Well, the answer is that we CAN’T get it right all the time. But, we can implement some strategies that will help us get it right more often. Why do people do what they do?  What drives behavior?  Why do some people train for a marathon for a year and then run it? Why do some people go to jobs that they hate, year after year for 50 years? During the industrial age, people were motivated by the model of the carrot (reward the behavior that you want) and the stick (punish the behavior you don’t want). We now live in the information age. Our teachers have very complex jobs that require emotional intelligence, juggling multiple priorities and creative problem solving. Carrots and sticks no longer cut it. You want your teachers to be highly motivated. You want your teachers to look forward to coming to school and then work hard every day. You want your teachers to love their jobs and find fulfillment and meaning so that they will keep coming back to your school year after year. As private school leaders we do a great job remembering certain things. We can remember the names of all of the kids in our school. We can remember a complicated bell schedule. I want to tell you something that not too many people know about me. When I first went to college, I earned an Associate’s Degree in Business administration. Freshman year was when I got my lowest grade in all of my years of college: a D in Accounting 101. Not great. My weakest areas as a school leader are probably Finance and Budget Creation. Don’t get me wrong, I can get by. I made it work for 21 years as a Head of School. We always made payroll, the lights stayed on, we raised money, we had an annual campaign. That said, sometimes I faked it and most of the time I leaned on my board president and our school accountant. I think that this scenario is actually VERY COMMON among private school leaders. Most of us went to school to become educators, not accountants. In my experience there are a healthy percentage of non-financial Heads of School. I want to preview today’s episode by sharing a quote and a definition. The quote: George Bernard Shaw once said: “The single biggest problem in communication is the illusion that it has taken place.” The definition: Il·lu·sion (/iˈlo͞oZH(ə)n/) noun a thing that is or is likely to be wrongly perceived or interpreted by the senses. We’ve all been there. We wrap up a meeting with a parent or a teacher and we think to ourselves: “That went really well!” “We were definitely on the same page.” “I think that they really felt heard.” “Nailed It!” The problem is that it was all an illusion. We thought that excellent communication and a shared understanding had taken place.  But, we were wrong.  That parent or teacher left that meeting thinking something completely different than what we thought we had so clearly communicated. Effective communication is hard. That said, effective communication is EXTREMELY important in our roles as school leaders. We are going to work together to get rid of the illusion and make sure that we are communicating effectively. I love year end top 10 lists! This doesn’t happen as much anymore, but magazines like People and Newsweek used to come out with a special edition in mid-December.  This special issue would feature the Top 10 in everything! Top 10 TV shows, movies, songs, athletes, movie stars, cars, teams, trends, words, etc. of that year. For many years, I would get one or two of these in my stocking on Christmas morning. With some extra time on my hands between Christmas and New Year’s, I would often read them cover to cover. Do you believe that the Earth is flat? I can hear what you are saying: “Mark, I'm a college graduate. I am an educator. I have common sense. NO, I don't believe the Earth is flat!” Just to be clear,  I don’t believe the Earth is flat either. We’ve all heard of “flat-earthers” or The Flat Earth Society. I have always thought that this was probably a few thousand misinformed people in the world.  Imagine my surprise when I saw the following statistics: As of July 2021, there were 122 YouTube Channels dedicated to Flat Earth theories and conversations, with over 4 million subscribers and 744 million views. As many as 11% of Americans believe the Earth is flat. Wait, what?? How can there be that many people that believe that the Earth is flat when there is so much evidence to the contrary? Well, there has actually been a lot of research on that topic.  One of the major contributing factors to this belief is that “flat-earthers” are in an echo chamber with each other.   “An echo chamber is the intellectual environment that people create to pad themselves from disagreement and to believe that their opinions are shared and correct.” (EDUCAUSE Review Blog Post)   OK, that's just weird. But, a lot of Private school leaders are in their own echo chambers and that can be REALLY BAD for their schools. I want to tell you a secret about the parents at your school. Over the last 32 years, I have had thousands of meetings with parents. Many were in my office or on the phone, but some were on the bleachers in the Gym, in the staff parking lot or in the lobby of the school’s auditorium. My sample size of parent meetings is large. During those thousands of meetings, I have come to realize that, about 25% of the time, the first problem is not the real problem. In other words, the thing that the parent is complaining about is not actually the thing that they are upset about. I know what you’re thinking. “Meeting with parents is hard enough! Now you are telling me that 25% of the time I have to figure out what they ACTUALLY want?” It’s OK, I’ve got you covered. “Cigarette smoking is no more ‘addictive’ than coffee, tea or Twinkies.” —James W. Johnston, CEO of R.J. Reynolds Nabisco, April 14, 1994 before Congress “I can say categorically that… no one in the White House staff, no one in this administration, presently employed, was involved in this very bizarre incident.” —President Richard Nixon, discussing the Watergate burglary, August 29, 1972 These two quotes are famous for the same reason. They are two of the biggest lies ever told.  Johnston’s lie led to one of the biggest reckonings in US History and Tobacco companies were forced to pay billions of dollars in fines and restitution. Nixon’s lie ultimately led to his resignation, seven people went to prison and Watergate has become one of the biggest scandals in American history. Most of us are pretty savvy when it comes to the truth. We don’t fall for scams and sales gimmicks. We don’t believe most of what we hear on the news or on social media. That said, I believe that private school leaders do have some “blind spots” when it comes to the truth. I was never really a big fan of Superman. I was more of a Spiderman fan when I was a kid. Of course, Spiderman was actually Peter Parker. A nerdy kid from Queens that was always studying for a test, was usually broke and had a girlfriend. He was relatable and flawed. I like my superheroes to have flaws. On the other hand, Superman was an alien from another planet. He always did the right thing and was virtually indestructible. That’s why they called him the “Man of Steel”. Indestructible, except for…..       Kryptonite. Superman's enemies discovered that kryptonite was the only thing that could be used to either hurt or kill him. Somehow, this green, glowing rock from his home planet was his only weakness. In everyday contexts, the word 'kryptonite' is used to refer to someone's weakness or something that can be used to hurt someone who is strong. It has more or less the same meaning as 'Achilles heel'. As a school leader, you do so many things well. You have so many strengths. You also have some things that you need to avoid or they can end your career. When I was a kid, I used to LOVE it when it snowed. Snow days, sledding, building a snowman. So much fun! But, when I turned 16, my love affair with snow ended. That’s because I had to start driving in the white stuff. When you have a good set of snow tires and front wheel (or all wheel) drive, you can go pretty much anywhere. But, if you have a set of tires with no tread, you are going to have a bad day. It’s all about friction. As you know, friction is “the resistance that one surface or object encounters when moving over another.” Creating "friction" in your life can be an effective strategy for breaking bad habits and starting good ones. The idea is to make it more difficult to engage in your bad habits while making it easier to adopt more positive behaviors. Your email inbox is a chronological list of everyone else’s priorities. As private school leaders, we spend way too much time dipping in and out of email all day long. We feel like we are being productive, but this is actually the least productive way that we can engage with our emails. OK, I’ll admit it. This is one of the strangest episode titles that I have had on the podcast so far. I know that a lot of us roll our eyes when we hear the term “social media influencer”, because we think that term describes a lazy person who makes a lot of money for doing nothing. That might be true for some influencers, but I want to make sure that you don’t miss the point. Leadership is about influence. According to the Miriam-Webster dictionary: “The noun typically refers to the power to change or affect someone or something—especially the power to cause changes without directly forcing those changes to happen. Would you hang out with people that talk to you the way that you talk to yourself? Stop and think about your self-talk. How do you talk to yourself when you mess up at work? How do you talk to yourself when you let work take priority over your family? My self-talk used to be bad. Over the last 32 years, I’ve read a lot of great leadership books. This is a very special book and a very important book for private school leaders. James Clear’s book emphasizes the importance of small, consistent, incremental progress and provides actionable advice to achieve lasting behavior change. Every action you take is a vote for the kind of person you wish to become. You should be far more concerned with your current trajectory than your current result. Think back to when you were a kid. What was something that you looked forward to with great anticipation? For me it was Christmas morning and my 16th birthday. I remember when I was 6 years old, I knew that I was getting a new bike for Christmas and I literally could not wait.  I also remember how badly I wanted to get my driver’s license when I turned 16. The year between my 15th and 16th birthdays actually felt more like five years. What about you? Was it a family vacation or a day at an amusement park? Was it the last day of school or a big family picnic on the 4th of July? What was it that you looked forward to with great excitement and anticipation? I am old enough to remember using a road map to get where I was going. Yes, I am talking about the impossible to fold map that lived in the glove compartment! In the 90’s I graduated to MapQuest and clearly remember driving to Ocean City, New Jersey with my wife reading pages and pages of directions to help us get to the beach. Now we have GPS and I love it so much! I can even choose a voice with a British accent that sounds super smart while guiding me through an unfamiliar city. GPS is an amazing invention! Just take a moment to think about satellites orbiting the Earth that know exactly where I am, how fast I am traveling and can tell me that I need to turn right in 500 feet! GPS is amazing. GPS is an incredible technological achievement. But, GPS is useless without one very critical piece of information that you must provide. Your destination. As private school leaders, I worry that we don’t spend enough time thinking about where we are going. We are VERY busy putting out fires, solving problems and making decisions that keep our school moving forward. But, I wonder if we are clear on the destination. “Rise and grind.” “I’ve got a dream that is more important than sleep.” “I pledge allegiance to the grind.” What do these “motivational” quotes have in common? They glamorize a very dangerous thing called “hustle culture”. Don’t get me wrong, an incredible work ethic is necessary to be a successful private school leader. But, hustle culture crosses the line from hard work to shaming someone for getting some rest. Hustle culture takes a good thing and makes it toxic. Many entrepreneurs and social media influencers have popularized hustle culture through bestselling books, viral videos and sold out speaking engagements. I’m literally begging you. I am not an expert on grief. I am not a therapist. Everyone experiences grief and loss differently. I am NOT going to tell you how YOU should lead your school while dealing with loss. I am just going to share my experience. In May of 2017, my sister Cathy died from breast cancer. In late June of 2018, my twin sister Ruth died from breast cancer. One week later, my father-in-law passed away. In February of 2019, my sister Marcia had a heart attack and died. In September of 2021, my father passed away from COVID-19. The date was December 29, 1972. It was shortly before midnight and it was a warm night in Miami. Earlier this year, Taylor Swift came to my city. Somehow, my 25 year old daughter was able to get tickets to the show. That’s when I started to understand a little bit more about Taylor Swift fans or “Swifties”. Three days before the first show, six 18 wheelers rolled into town. These are the merchandise trucks and the “Swifties” were camping out the night before to be the first in line to buy a T-shirt. For Taylor Swift’s “Eras Tour”, her fans dressed up in outfits that represented different eras in her career. “Swifties” make dozens of friendship bracelets and then they exchange them with other “Swifties”. That description barely scratches the surface of the level of obsession that Taylor Swift fans have for her.  I remember thinking that all of this was a little silly and “over the top”, but then I remembered something. I am exactly the same way. The only difference is that I act this way about my favorite college football team! I have waited in line for hours to take a shuttle bus to a stadium, where I could stand in the cold and wear the same colors as 110,000 other people as we all jumped up and down, while screaming at the tops of our lungs. Always remember that the word “fan” is short for “fanatic”. We all have parents at our schools. Many of us have happy parents. But, very few of us have “Raving Fans”. I want you to use your imagination. You are driving home from school and you are stopped at a red light. You are the car closest to the red light and you are watching the cars zip through the intersection in front of you. Suddenly, a camel slowly makes its way through the intersection and the camel is being ridden by a clown. You can’t believe your eyes, but it's real! You watch the camel and the clown make their way through the intersection and then disappear down a side street. Now, I want to ask you a question. Years from now, when you are sitting at that intersection, are you going to remember the clown and the camel? Of course you are! That’s because what happened was extremely rare and rare things are remembered. When we receive a hand-written note, we usually remember it. Many times we will hang it someplace where we can see it. In the spring of 2006, terrorists ruled the streets of Ramadi, Iraq. During Operation Iraqi Freedom, US Army soldiers, US Marines, Navy SEALs and friendly Iraqi soldiers moved quietly through the streets of Ramadi, going house to house, searching for the enemy. Suddenly, a fierce firefight broke out. When the bullets stopped flying and the dust settled, one friendly Iraqi soldier was dead, two more were wounded and one Navy SEAL was wounded as well. When the “fog of war” lifted, it was clear that this unit had committed the cardinal sin of warfare. Friendly fire. Fratricide. Lieutenant Commander Jocko Willink was the head of Task Force Bruiser and oversaw all military operations in Ramadi. When word of what had happened made its way up the chain of command, he was told to shut down all operations. Willink was also told that the commanding officer, the master chief and the investigating officer were inbound to his position and that they expected a full report. Someone had to pay. Someone had to get fired. Someone had to take the blame. What happened next in this story will teach us several valuable lessons about how we should be leading our schools. When things go wrong, sometimes we are quick to point out who was to blame and who was at fault. The same thing happens every summer. As sure as there will be fireworks on the 4th of July, you can count on this happening about two weeks before the first day of school. A parent calls your school and really wants to enroll their child in their school. They also want to do it right now.  Immediately, my “antennae goes up” and I start asking myself some questions like: “Why did they wait until now to call?” “Is there something else going on here?” “Why are they having such a hard time getting records from their previous school?” Most of our schools have very clear admissions policies and procedures. Most of us follow them very closely. That said, there is a very strong urge to rush through this process when your focus is on your teachers and students returning to campus. Of course, there are many valid reasons why a family would wait until mid-August to call about enrolling their children in your school. For example, they may have just moved here from another city or perhaps their financial situation may have just improved. However, I have gotten a lot of these phone calls over the last 30 years, and I have found that it is very, very important to proceed carefully and to closely follow our stated admissions policies when a family suddenly appears and then wants us to hurry up and enroll their child. Goldilocks was hungry. She smelled the porridge that the three bears had left behind. She lifted the latch. She walked over to the table, looked at the three bowls of porridge and then carefully sat down. We all know what happened next. One bowl was too hot, one was too cold and one was just right!  The Goldilocks Effect is the premise that people are inclined to seek 'just the right amount' of something. “The Goldilocks Effect has a place in several fields and disciplines. It applies to elements of psychology, hard sciences, economics, marketing, and engineering — and each one has its own twist on how the principle is applied.” (HubSpot) I want you to think about the Goldilocks Effect as it applies to your current plan for New Teacher Orientation. Is it too much, is it not enough, is it just right? Do your new teachers feel like they are “drinking from a fire hose”? Does it check all of the boxes for your teachers? Do they feel overwhelmed and stressed out afterwards? Do they feel prepared, informed and confident afterwards? I want you to use your imagination. The QB of your favorite NFL team leaves the game, goes to the blue medical tent, he stands on the sideline for the rest of the game, but he doesn’t return. After the game, the QB and the head coach are asked about why he didn’t return to the game. The QB and the coach just say, “No comment, no comment, no comment.”  Monday is a day off for the team, but your QB doesn’t practice on Tuesday or Wednesday. After practice, the QB and the coach just keep saying, “No comment, no comment.” Imagine the sports radio talk shows in that city! Cue wild speculation: “is he done for the year?”, “personal problems?”, “legal problems?”, “substance abuse?”, “is the coach mad at him?” It would get out of hand really quickly. When there is no information, when there is no narrative created by the team, the fans will create the narrative. It will almost always be incorrect. When a Narrative Void exists, it will ALWAYS be filled. Now I want you to think about your school. Let’s say that your parents haven’t been hearing from your teachers about what’s going on at school.    Their only information is based on what they hear at the dinner table or from the backseat. “What did you do at school today?” “Nothing”. “What did you learn at school today?” “Nothing”.   When there is no information, when there is no narrative created by your teachers, the parents will create the narrative and it will almost always be incorrect. When a Narrative Void exists, it will ALWAYS be filled. On today's episode, we will discuss several strategies that your teachers can use to intentionally fill the Narrative Void. In July 2011, a man walked into the Tulsa, Oklahoma Convention Center carrying five glass cups. PBS was there filming an episode of Antiques Roadshow. This man had bought these cups back in the 1970’s. He knew that the cups were from China, but he had no idea what they were worth. Lark Mason, a Chinese antiquities expert, sat down across from the man and picked up one of the glasses. His jaw dropped and he started calling other experts over to his table. These five “glass cups” were actually carved from rhinoceros horns and they were worth over $1.5 million dollars!  Lark Mason deemed these cups to be authentic which gave them value.  Your people don’t want to follow a robot. They want to follow a real person. One that is genuine and self-aware and humble. A leader that apologizes when they make mistakes. An authentic leader.
