Welcome to Future Squared for episode #211, our first guest interview of the year. I’m absolutely psyched to be bringing you Adam Alter.   Adam is an Associate Professor of Marketing and Psychology at New York University’s Stern School of Business, and the author of Drunk Tank Pink, a New York Times bestseller about the forces that shape how we think, feel, and behave, and Irresistible, a book about the rise of tech addiction and what we should do about it.   Alter was recently included in the Poets and Quants “40 Most Outstanding Business School Professors under 40 in the World,” and has written for the New York Times, New Yorker, Wired, Washington Post, and The Atlantic, among other publications. Episode #206: How to make Better Decisions

Every day we’re tasked with making decisions. Most of the time, these decisions are small (like deciding whether or not to floss today). However, small things done consistently poorly versus consistently well over the long-term can have a devastating impact on where you end up, whether in business or in life. It’s kind of like the power of compound interest. I’m no dentist but it’s pretty common knowledge that if you decide not to floss every single day then you’re staring down the barrel of bleeding gums, halitosis, premature tooth loss and yellow teeth, not to mention the link made between flossing and cancer prevention. Similarly, within the context of the office, if I decide to check my email every 10 minutes it might seem like no big deal. “It only takes a second!” you insist. But if checking my email, every 10 minutes, every single day, means that I’m constantly distracted by responding to other people’s demands on my time, and I never give my brain the space to get into ‘the zone’ and engage in what author Cal Newport calls deep work - which is where most worthwhile work is done - then over the long-term I’m unlikely to move the needle on any significant commercial or creative pursuits. For more on getting into and staying in the zone, check out How To Increase Your Productivity by 500%   Yet, how often do we really think through our decisions as opposed to base them on how we’re feeling in that precise moment, by past experiences, by jumping to conclusions, through groupthink, by choosing whatever decision requires the least thinking or falling victim to one of the other 32 cognitive biases that plague our decision making. In this episode of Fast Fix Friday, I'll provide one way we go about making decisions at Collective Campus, which admittedly, works best when working in a team of at least three trustworthy, radically honest people who have enough experience in said areas to facilitate a constructive process. That’s not to say you can’t use it when making your own decisions. I do all the time (as somebody who suffers from FOMO, has a tendency to chase furry rabbits and struggles with the plethora of choices on a Mexican restaurant menu, I have no choice but to use this method), and it’s a better approach than how I’ve made the majority of decisions in my 34 years on this planet. I’m not suggesting it’s perfect but I’d go as far as saying that it’s better than the way more than 99% of decisions are made based as it aims to mitigate many of those limitations of the mind and of the environment I outlined earlier. Tim O’Reilly popularised the terms Open Source and Web 2.0 He is the founder and CEO of O’Reilly Media which delivers online learning, publishes books, runs conferences, urges companies to create more value than they capture, and tries to change the world by spreading and amplifying the knowledge of innovators.Tim has a history of convening conversations that reshape the computer industry. In 1998, he organized the meeting where the term “open source software” was agreed on, and helped the business world understand its importance. In 2004, with the Web 2.0 Summit, he defined how “Web 2.0” represented not only the resurgence of the web after the dot com bust, but a new model for the computer industry, based on big data, collective intelligence, and the internet as a platform. In 2009, with his “Gov 2.0 Summit,” he framed a conversation about the modernization of government technology that has shaped policy and spawned initiatives at the Federal, State, and local level, and around the world. He has now turned his attention to implications of AI, the on-demand economy, and other technologies that are transforming the nature of work and the future shape of the business world. Episode #204: 5 Ways Investment Can Kill Innovation

Collective Campus in its third year now and in that time I’m proud to say that, unlike other consultancies and education providers that have come (and gone already in many cases), we didn’t start out with fundraising as a key priority. It still isn’t. We started by focusing on finding our value proposition and delivering on it in a cashflow positive way. Over the course of the first 18 months we built a seven figure business, then with what was just a team of four (soon to be a team of nine), but the purpose of this blog is not to chest-beat, it is to paint a picture and deliver some important lessons. By not tapping into funding early, we were operating under conditions of serious constraint. Both my co-founder Sean and I didn’t pay ourselves anything in the first 12 months of operating, opting instead for side gigs and part time shows to keep the lights on - literally - and we had to be creative with hiring, incentivisation and marketing - opting for free third party platforms and quid pro quo arrangements where possible. Most of all, we ran countless short and fast experiments across our entire business model - and still do to this very day - across product, service, customer segment, distribution channel, price point, marketing channel, target geography, sales strategy, messaging and so on, in order to land on a model that delivered value to customers and therefore also created monetisable value for us. But because we hadn’t taken on external funding, we had the freedom to try different things and fundamentally decide one day to change the direction of the company entirely by ditching public facing workshops and instead focusing on corporate consulting, training and accelerator programs. There are significant lessons in this not only for startups but also for corporate innovation teams who often seek out funding, way beyond what is necessary - often through business cases - to build and test ideas, when far less would not only suffice but would be far more likely to get people thinking and acting like resource constrained early stage entrepreneurs, and therefore result in a more diligent application of those dollars and a higher likelihood of finding product market fit for new ideas. This isn’t to say that you can’t do that if you take on funding early, but oftentimes, taking on especially large amounts of funding early on can be a curse dressed up as a blessing. And these views are often colored by the circles they run in, their associates, the information they consume and so on. We all make decisions based on the evidence presented, based on past experience, based on belief systems we’ve grown up with and based on over 100 cognitive biases that plague our decision making. As more large companies begin to embark upon audacious transformation plans and set up innovation teams, more corporate professionals are being introduced to a world in which terms like design thinking, lean, agile, pivot, experiment, fail, adapt and so on are used almost interchangeably. Many fall victim to the law of the instrument bias and after attending a one day design thinking workshop, load all of their eggs into that one basket, maintaining a firm belief that design thinking is the silver bullet solution for their innovation woes, but as I detailed in a previous blog post, design thinking is only one step in the process. Episode #194: The Future of Entertainment with Village Roadshow and Microsoft

Collective Campus recently announced the AsiaPac’s first virtual and augmented reality startup accelerator, the Village Roadshow Xperience Accelerator, in collaboration with Microsoft. We’re big believers in the value and power of combining startup grit, speed and experimentation with the core assets, access and scale of a large company so we’ll be scouting Australia wide looking for 8 to 10 entertainment startups using VR or AR to change the face of entertainment. To celebrate and raise awareness, we hosted launch nights in both Melbourne and Sydney last week. Our Melbourne event drew well over 120 people and a fun evening was had by all, made all the more fun by augmented reality enabled popcorn boxes which when scanned revealed Marty McFly being eaten by an CGI shark in 1989’s Back To The Future, which served as one of the movie’s many accurate predictions of the future. Episode #190: Learning How to Learn

The world is changing faster than ever and up to 60% of today’s jobs are likely to be automated in the next 10-15 years, yet most of what children learn in school is still geared towards traditional roles, and still forces them to become adept at reading, remembering and regurgitating as opposed to more transferable and relevant skills such as resilience, embracing and thriving in ambiguity, critical thinking and problem solving. Given all of uncertainty, ambiguity and complexity and volatility we’re facing as an economy and society going forward, as technology begins to play an ever greater role in our lives, I was asked what I thought the number one skill children need to learn is. For me, it’s not coding. While coding and having literacy in the language of the machines will be important, it may effectively become the blue collar job of the future. Commoditised by millions of people in economies such as India who can do the same job for a cheaper price. The value in learning coding aside from using it to build things, is the hacker mindset and the type of thinking that it supports. But in a world where things are constantly changing, the number one skill children need to learn, I said, is learning how to learn. So how do we learn how to learn? Episode #186: The One Metric That Matters for Corporate Innovation

What gets measured gets managed. When it comes to corporate innovation, it’s easy to focus on metrics such as ideas captured by an idea challenge, the number of prototypes developed or experiments run. But with most corporate innovation initiatives quickly degenerating into theatre, failure rates are running high (eg. 80-90% of innovation labs fail). Such failures ultimately lead to senior stakeholders withdrawing their support while intrapreneurs become increasingly dissatisfied and leave the organisation to seek out greener, more innovative pastures elsewhere. This really hurts a company’s prospects for innovating in the long-term - something few companies can ill afford in today’s climate. Episode #180 - The Peril of Social Media Algorithms

Today, an important observation I’ve made this week. Regular listeners will know that I’m a prolific blogger, if I can use that term, of sorts, having published over 200 blogs in the past couple of years. Some perform really well, others not as well - and that’s just the nature of creative pursuits. And more recently, I noticed an influx of people post long-form, often narcissistic status updates on lInkedin following a predictable formula, separating each line by an entire line spacing and often running about 30 lines long. It turns out that Linkedin picks up on this in its algorithm and serves it up to a much wider audience and therefore such posts have the ingredients to go viral. This can be both a blessing, for content creators who are taking advantage, but also a curse, because Linkedin, seemingly makes no effort to distinguish between quality content and for lack of a better word, garbage. I recently posted a tongue in cheek status update on Linkedin calling out everybody posting such long-winded, devoid of substance posts, and did so using the same formula...and low and behold, this rant, which took me all of 20 seconds to think up, has now amassed in just 3 short days almost 1,000 likes and 100,000 views. Meanwhile, a 3,500 word article I published a week earlier on an alternative to business cases to explore disruptive innovation is sitting at just over 100 likes and has not been getting anywhere near the same level of distribution from Linkedin even though hours of critical thinking and years of learning and experience went into it. The lesson here is, be intentional about where you consume your content from and don’t place too much faith in algorithms to serve up the best, most value adding and relevant content - not yet anyway. As the late, great Zig Ziglar used to say - you are who you are because of what you put into your mind - so guard your mind with your life! Episode #179: The Business Case Alternative - How to Support Disruptive Innovation at a Large Company

Disruptive ideas usually don’t see light of day at large companies. And when they do, it’s not for long. This is because traditional financial metrics such as NPV, IRR and RoNA are used as measures of success. In addition, the allocation of capital for new ideas hinges on business cases that ask us to forecast indicators such as the target market, the market size, the payback period and aforementioned financial metrics - all factors that can’t be reliably predicted when it comes to disruptive innovation which is inherently uncertain and chaotic. In the odd case that capital is allocated to a potentially disruptive idea, it’s usually pulled prematurely because the financial metrics or assumptions that made up the crux of our business case were faulty - which is to be expected for almost any truly disruptive idea because if you’re reliably estimating what every variable looks like from day one, you’re either a prophet, have a crystal ball or are just pursuing incremental innovation, the opportunities for which are much more visible and obvious, so too the underlying assumptions. Episode #176: KPIs and Incentivise to encourage Corporate Innovation

I left the corporate world years ago not only because I managed to raise funding to pursue my own startup ideabut mostly because there was little to no incentive for managers to encourage new ideas or change. Managers were simply incentivised to deliver simply what was in their position description and more often than not, that had nothing to do with discovering new ways of doing things, much like the organisations they work for. Change is risky after all, or so they say. Many managers wonder why on earth they should take a risk on change when they’re sitting pretty on a six figure salary, probably have mouths to feed, are comfortable with “the way things have always been done around here” rhetoric and have no real desire to rock the boat. But with more than 50% of today’s S&P500 facing replacement in the next 10 years alone and with one in three listed companies at risk of being de-listed in the next five years, it’s no secret that organisations need to start incentivising innovation if top-down calls from senior executives to “be bold, be innovative!” are to be heeded. This need is even more pronounced at a middle manager level which can either be the lifeblood or ring the death knell of corporate innovation. The question often becomes one of how to incentivise innovation without compromising the core business model. After all, the core business model is where we make money today (but not necessarily tomorrow - just ask Kodak, Blockbuster, Borders, Compaq and countless others who have fallen by the wayside thanks to technology and/or business model disruption). Collective Campus hosted Disrupt the Public Sector, its annual conference on innovation in Government, for the third time this year as part of the Australian Government’s Innovation Month 2017. I had the pleasure of facilitating a panel discussion on the topic of how to ‘make things happen’ in Government - which loosely translates to how to we transform Government to one that attracts top talents, is adaptable in the face of rapid change and uses its position to create more impact in society, rather than hide behind the veil of using taxpayer dollars as an excuses not to innovate which is incorrectly perceived as being risky (it is if you take few large bets instead of many small ones) and outsourcing accountability. Public sector spending in the Australian state of Victoria has almost doubled in the past 10 years, whereas in the private sector we see organisations like Netflix (entertainment), Khan Academy (education) and Minute Clinic (healthcare) achieving much more with much less in this time thanks to their ability to spot trends and opportunities and use emerging technologies to enable creating impact with less capital investment. While there’s much talk emanating out of Silicon Valley nowadays that “pivot is the new fail”, when the term first gained popularity off the back of the lean startup movement in the early 2010s it effectively meant making a fundamental shift in your business model, based on customer learnings, towards one that is designed to bring you closer to product market fit. Whether it’s changing your target customer segment, your distribution channels, your marketing strategy, pricing model or the very nature of your solution, a pivot in business is much like a pivot in basketball, keeping one foot planted firmly on the ground while shifting the other foot. Andreas M. Antonopoulos is a technologist and serial entrepreneur who has become one of the most well-known and well-respected figures in bitcoin. He is the author of "Mastering Bitcoin", published by O’Reilly Media and considered by many to be the best technical guide to bitcoin. As an engaging public speaker, teacher and writer, Andreas makes complex subjects accessible and easy to understand. As an advisor, he helps startups recognize, evaluate, and navigate security and business risks. Andreas was one of the first to use the phrase “The Internet of Money” to describe bitcoin and its potential impacts on humanity. As a bitcoin entrepreneur, Andreas has founded a number of bitcoin businesses and launched several community open-source projects. Large organisations are engaging startups in growing numbers, due in part to a realisation that companies have not been built to respond to the accelerating pace of change in a timely manner, and that short of restructuring the entire organisation from the ground up, partnering with startups who are unencumbered by bureaucracy, short-term shareholder demands and employee incentives, is an easier way to tap into emerging technologies, business models and talent. This makes sense for most large organisations given that startups tend to explore disruptive innovations - usually low margin, small market and high risk to begin with - don’t support short term and often large company growth targets, but if left unchecked, may be the source of dwindling market share a few years down the track (here’s looking at you Blockbuster for passing up the opportunity to buy Netflix for US$50M - the company is today worth 140 times that). Seth Stephens-Davidowitz is a New York Times op-ed contributor, a visiting lecturer at The Wharton School, and a former Google data scientist. He received a BA in philosophy from Stanford, where he graduated Phi Beta Kappa, and a PhD in economics from Harvard. His research—which uses new, big data sources to uncover hidden behaviors and attitudes—has appeared in the Journal of Public Economics and other prestigious publications and has just surfaced in his new book, Everybody Lies - New Data, and What the Internet Can Tell Us About Who We Really Are, which explores what the vast amounts of information now instantly available to us reveals about ourselves and our world.
