Ep 5656: Tapping the Potential in Your Business with Jake Lipman

He intuitively knew that systemizing the process was going to be his way out. He had a background in stock market trading and this had initially taught him about systems and plans. Getting stuck because he built the business around himself, locking him deeper and deeper in the business. Dr. Sabrina recognizes a key limiting belief of many entrepreneurs in the story that David is relating: “This business needs me. My business is different.” David gives us the worries that he had as he was considering how to systemize his business, and how he finally realized he didn’t have to hold that bag. Dr. Sabrina’s test that she relies on: “It’s just the way it is.” If she starts thinking this, it is her red-flag to stop and say, “Oh, no, sister, it doesn’t have to be this.There could be another possibility.” David describes the process of getting his team involved of systemizing, in the midst of their busy-ness. He discovered that it’s easier to have two people working on the systemization: one who has the knowledge, and one who does the documentation. If you can figure out what the problem is, then you can consult an expert who has that part of the process already figured out. Utilize GoPros and video cameras, talk it out, let somebody capture it, then the process can be put into place using these tools. Over-complicating things in small business is the biggest gap that David has recognized. A minimum, viable system is the place to start, and then test it out, and see what needs to be added. Serendipity can happen when we free ourselves from our businesses. Other business opportunities open up for you once you systemize your business. Valuing opportunities for the experience over the money. Freeing people from the operations is David’s dream. Interviewing your top clients is the gold! Interacting with your clients on a regular basis is NOT the same. You cannot assume that you know what your clients are thinking. Dr. Sabrina shares how she also put off doing the Wishlist interviews. When she did, one client suggested she start doing the retreats. She discounted the idea at first, then decided to take a closer listen to what her other top clients were saying. She started paying attention to the themes, and that was the inspiration for starting the Breakthroughs on the Bayou Retreat. Dr. Sabrina discloses a scary moment concerning one of the Wishlist questions she asked her clients. They were looking for direction on how to hire great people and other hiring challenges, but she had no solution for them at the time. This was her path to writing How to Hire the Best, and it completely changed the trajectory of her business. Two things that Dr. Sabrina noticed that happened with the Wishlist interviews: 1) “I don’t know how I’ll ever fulfill these dreams, wishes, and needs that the clients have.” 2) “I knew that! I do that all the time, it’s no big deal.” This is actually some of the most powerful content in the Wishlist interviews, because what those clients are talking about are your strengths, and your team’s strengths, that you are doing day in and day out. They’re a byproduct of what you do and how you do life, that your top clients are appreciating. List all the clients, and go through a series of questions about those clients, and figure out who the very best 20% are. Ep 5252: Insights and Discoveries from Taking a 4 Week Vacation with Dr. Jennie Byrne

What’s it like to leave your business in the capable hands of others while you take a 24-hour break? What about a week’s vacation? Can you imagine being gone for 4 whole weeks? We’re going to talk to a fellow entrepreneur who shares interesting insights and surprising discoveries that evolved from simply deciding to take a 4 Week Vacation and her coaching with Tap the Potential. Our guest today, Dr. Jennie Byrne, will be discussing going on that vacation and actually having that experience, The Pumpkin Plan process, and how it has impacted her strategic decision-making. Dr. Jennie Byrne, MD, Ph.D. is a board-certified adult psychiatrist who focuses on high-quality, convenient, and innovative care for patients in the 21st century. She is the Founder and Owner of an Outpatient Psychiatry Group - Cognitive Psychiatry of Chapel Hill, PLLC. Her business focuses on seamless delivery of high-quality, convenient mental health and substance use care with outstanding customer service. Show Highlights: While working toward the 4 Week Vacation, the biggest issue Dr. Jennie encountered in the planning stage was deciding on, arranging, and documenting the procedure for the person who would be monitoring the monthly billing cycle and paying the bills. While away, Dr. Jennie planned to take this work back upon her return to work. On further consideration, she had an “A-ha!” moment and realized that accounting was a psychologically burdensome task and that leaving it in the hands of someone else took a load of mental energy off of her, that she wasn’t even aware had been there in the first place. Another obstacle that Dr. Jennie encountered in preparation for her vacation, was with her patients. She needed to know if they would be okay without her for four weeks. Overall, she found that her patients were concerned for her and supportive. Dr. Sabrina shares some preparation tips: Set the expectation that you will be gone and when. Have multiple team members involved in service delivery. Team members stepped into different roles during the time that Dr. Jennie was away from work, and this allowed for more definition of roles when she returned. “Clarity” is the word Dr. Jennie chooses to describe another epiphany. This was the first opportunity in a long time for her to examine such issues as what it was she wanted, re-defining goals, where was the business going, where was she in her personal life, what does she really want and what are the distractions that are pulling her away from that. This new-found clarity made her feel uncomfortable! Dr. Sabrina strongly encourages listeners who are doing the 4 Week Vacation or who are in that situation where you have the opportunity, to step back, persist and be in that discomfort. Don’t distract yourself and pull away from it; there is good on the other side! Dr. Sabrina divulges her personal experience with her 6-week vacation. Dr. Jennie shares other takeaways from her vacation, including her discoveries about her way of “being” in the world and understanding her value. What Dr. Jennie is now working toward is the day to day operations running without her, and the monthly operations, as well. She discovered that her being in the business so much was paradoxically hindering it. Dr. Sabrina discusses Mike Michalowicz’s next book, Fix This Next, “Maslow’s Hierarchy of Needs”, and how she sees it applying to Dr. Jennie’s experience. Predictive Key Performance Indicators (KPIs) versus historical KPIs and the importance of having action steps. The importance of understanding how your top patients (or clients) view your business. Identifying core values and how they apply to your clientele. The snow-ball effect of attracting the patients or clientele that share the same core values: stacking the deck for their success by clarifying who is most likely to be successful with you in the way that you run your practice, being more intent on attracting those folks to the business, and once they’re in, they have a better chance of succeeding with you, and getting better results. They tend to get better faster because they are effectively utilizing your service. When you get good results with your clients, word gets out and feeds that word of mouth. Dr. Sabrina recalls the recent interview with Wayne Mullins (Episode 51), concerning “Building a High-Performance Culture”, on how he finds that A-players who do well on his team have a characteristic in common. That characteristic is having leadership experience, whether it’s in a school activity or a leadership role out in the community. Ep 5151: Building a High Performance Culture with Wayne Mullins

Show Highlights: Wayne explains the concept of “context switching”, a concept from Todd Herman, who teaches a program called The 90 Day Year. Context switching is when you’re working on a project to be completed within a specified block of time, but something else comes up that needs to be addressed. So you switch over to that, and when that fire is put out, you jump back over to the project. After a period of time, you realize that you haven’t accomplished anything because you’ve spent so much time jumping back and forth. In the middle of the switch, there’s another concept called “Attention Residue”, as explained by author, Cal Newport in Deep Work. Attention residue is the lag between jumping from working on the first project to jumping into working on the urgent situation. Attention residue takes time, energy, and effort between working on those two contexts, and is detrimental to productivity. Vision, mission, and values: if you don’t prioritize and make time, energy, and effort for these, then it directly impacts and influences the culture that you create. Vision: where you’re going, and where you want to end up at some point in the future. Looking 3 years into the future helps you set the destination of where you want to get to. Mission: the plan of action. What are we going to do to bring that vision to life? That’s what drives and motivates us. Values: core principles, the things that we believe in and that will stand as guideposts along our path, to ensure that in the pursuit of our vision, we aren’t losing our way. We’re staying true to the course that we have set out. Feeling like you have to go back to the basics, back to square one, is one of the biggest frustrations of the entrepreneur. Very early on, Wayne had the pleasure of coming into contact with Ari Weinzweig, Entrepreneur and Co-founder of Zingerman’s Deli. In a personal conversation, Ari divulged that he considered himself the “CRO” of his company. When asked what that meant, he explained it as “Chief Reminding Officer”, as he considered it his responsibility to constantly remind his leadership and his team about where they were going, why they were going there, and why it was important. Dr. Sabrina explains that not only do they have Immutable Laws at Tap The Potential, they also have General Operating Principles, as inspired by Josh Fonger, of Work the System. Wayne discusses the Enneagram of Personality profile and the nine different personality traits, as discussed on the Andy Stanley Leadership Podcast. The nine different personality traits are nine NORMALS. Wayne was struck by how what’s normal for him is not necessarily normal for someone else on his team. The difference between intentions and actions, as Wayne heard on another episode of Andy Stanley’s Leadership Podcast, is that we judge ourselves based on our intentions. We judge others around us based on their actions. Ep 4747: Using Systems to Build Integrity in Your Business with Andre Ong

What does integrity mean to you? Why is integrity important? And how do your business systems and your team members support the integrity of your business? These are some important considerations that determine the success of our businesses. Today Dr. Sabrina interviews Andre Ong. Integrity is key to building trust in today’s business environment. While many of us entrepreneurs are mindful of our own integrity, we may not be paying enough attention to the important role our systems and team members have in supporting the integrity of our company. Gaps in our systems can inadvertently undermine our company’s integrity with our top clients and customers. Andre is a huge advocate for sharing The Pumpkin Plan and Profit First with entrepreneurs. He and his wife, Angela, have worked together since 2001 when he offered to help her pass her Real Estate exam because he needed an angle to date her. They were married in 2002. Having both been previously married, Andre now has four children, technically step-children, but he's not a very technical sort of guy. He also has seven grandchildren, ranging in age from four months to thirteen years. Past endeavors include managing foreclosures, managing and supervising maintenance for rental property, and working with real estate investors (which is sort of like being an agent with Men in Black). He was a military chaplain while working into financial services, where he currently focuses his energy, but because of compliance, we can’t say much more than that. He and Angela also founded a non-profit to work with Service members and autistic children (they have an autistic grandson) along with Diverse Management Solutions, a company that allows them to provide services and wisdom to other entrepreneurs. He and Angela have fully gutted and renovated 3 homes. The first one was renovated while they slept in a tent on the deck for a few months. He’s also a horseman and has incorporated equine assisted learning as part of his work with Service members. Oh, and he has 2 masters degrees. So he’s a nerd, too. He brings together a scholarly nature (inherited from his father, a nuclear and chemical engineer) with his experience in the trades and business to the people he assists today. 39: Using Systems to Gain Freedom in Your Business with Randall Soules

Did you know that systems will make you successful? Randall Soules is a systems guy. He has always had a profitable business and attributes this to his systems. In today's episode, he will be talking to us about the impact that systems can have on smoothing out the emotional ups and downs that clients and customers experience in dealing with our businesses. Tune in now, to find out more. Randall Soules is one of six children of missionary parents to Brazil. He had no experience with carpentry until the age of 23, after three years of trying his hand at mechanical engineering at the University of Virginia. He has always enjoyed working with his hands and mechanical engineering didn't cut it for him. He started as a laborer and worked his way through the carpentry apprenticeship program, winning the city and state apprenticeship contest and going on to the national contest in Las Vegas. He started his own company, Soules Construction, in 1978, doing anything he could to feed his wife and two boys. He quickly made a name for himself in the city of Chattanooga. In 1985, he merged with another company and started Artis and Soules, Inc. It was in this company, running at times five crews, that he created simple, effective systems to navigate the complex field of remodeling. His company moved into high-end design building remodeling, becoming the go-to company in the city. He retired at the age of 60, and now spends his time podcasting, writing, and creating content for his membership site, The Scientific Remodeling System. Show Highlights: Randall's business focuses on educating about scientific remodeling systems. He explains why that is important to him. The marvel of having all your systems in place. Randall's wife never visited a job site. She just worked with the information that Randall brought her to do the estimations. Her estimations would be correct within 5% every time. Randall used to think that helping his clients was giving them a really good price. Now he knows that helping them is charging a price where he makes a really good profit. Ep 3737: Changing the Story of Entrepreneurship

Do you feel that you don't deserve to have fun, or to be kind to yourself because you have a business? And do you feel as if you always need to do better, and more? This is something many of us, as entrepreneurs, seem to face. We tend to think that as entrepreneurs, we have to be risk-takers, taking on risks at any cost, and working really long hours, even if it's detrimental our mental health or increases our stress levels. It really doesn't need to be that way. Mike used to feel guilty about doing anything unrelated to his business until he transitioned, and began to feel worthy. His transition has allowed him to take a couple of steps back and realize the damage he was doing to himself. Now he defines an entrepreneur as someone who strives for excellence and takes their self-development very seriously. Entreprenreurs invest in themselves and want to become better human beings and help other people. On today's Profit by Design, you're going to get some great ideas that are really going to get your wheels turning. Dr. Sabrina will be talking to Tom Antion, an internet multi-millionaire who has never had a job. He has been a professional speaker and entertainer since 1988. Ep 1818: Ask Dr. Sabrina: Help! I Need a Process for Hiring

Today Dr. Sabrina is answering a question from Heidi Adams, one of our listeners in rural Wyoming. Heidi’s business has been growing faster than she expected and she needs a process for hiring. Heidi is not alone! In fact, most small business owners typically don't have a system for hiring. So when it's time to hire someone, you write a quick job description, think of some interview questions and hope the right person shows up. Usually they don’t! On the show today, Dr. Sabrina shares a system for attracting A-Players AND a system for hiring that will ensures you hire A-players and not just warm bodies! Show Highlights: Clarify your immutable laws or your core values because those drive the culture of your business. The first few team members you hire are going to be key to the culture of your business. There are two systems that you will need to put in place in your business- the first is an employee attraction system, and the second is a system for hiring. How being in a rural area becomes an advantage for attracting A-players to a team. A-players hang together. Describing the specific kind of person you're looking for. A-players aren't usually looking for work. Places to start networking when looking for A-players. You need to think one or two years ahead, in the hiring process for your business, so Dr. Sabrina gives Heidi some tips for doing this. It's wise today, with employment rates so low, to make it easy for people to apply to your business, and then to put filters in place. The threat of a reference check should be one of the first filters that are put in place. How the threat of a reference check can help you, as a future employer. Dr. Sabrina recommends the book Who by Geoff Smart and Randy Street, for a robust, laid-out interview processes. The interview process, as outlined in the book, Who. Some questions to ask in the screening interview. You're looking for patterns in the interview process. The Topgrading interview is more in-depth than the screening interview. It's ideal to have someone to interview with you for this one, to watch for the non-verbal signals while you ask the questions. You can also confer together, after the interview. The value and power of taking interviewees back in time during an interview. You want people on your team who are coachable. Doing the reference checks. Some things to listen for during an interview. Ep 1717: Hire Better with Psychological Assessments Dr. Christine Allen

The guest on today's episode of the Profit by Design is Dr. Christine Allen, a Workplace Psychologist and Executive Coach. Dr. Chris and Dr. Sabrina discuss what small business owners need to know about using psychological assessments effectively in the hiring process. When used properly, psychological assessments dramatically increase chances of hiring right. Yet, there are pitfalls that come up with psychological testing that small business owners should be aware of. Dr. Christine Allen is a board-certified coach, a distinguished fellow of the New York State Psychological Association, past president of the New York State Psychological Association-Division for Organizational Consulting and Work Psychology, and she's co-chair of the Leadership Institute for the New York State Psychological Association. She's also an official member of the Forbes Coaches Council. Dr. Allen has been providing executive coaching, team building, talent selection and assessment, and other training to senior leaders since 2009. As a result of Dr. Allen's twenty years of experience as a clinical psychologist, she's is an excellent listener and she quickly grasps the underlying issues with which individuals and teams struggle. As a licensed psychologist, she is particularly skilled in using assessments for hiring and selection. What a 'bad hire', using the traditional hiring process without the use of assessments, could end up costing you in the long term. The leading cause of failure for executives and leaders is a poor cultural fit in the organization and personality problems like selfishness and narcissism. Destructive personality traits that could come up with people in leadership roles. Some of the ways that narcissists tend to behave when placed in leadership positions. The benefits of using psychological assessments during the hiring process. Using psychological assessments in combination with the strategies of a recruiting process can add about 40% to your odds of hiring the right person. The assessments that Dr. Chris’ organization has to offer can do a lot more than just screening someone during the hiring process. They can provide essential information that allows for the ongoing development of the individual throughout their life with the organization. These assessments supply valuable information that allow employees to be more effective, productive, and successful in the workplace. The most effective way to use assessments in the hiring process. Some common mistakes that business owners tend to make with assessments. Dr. Chris prefers to use a few tools that look at both emotional intelligence and personality. Looking for people's patterns when doing their assessments. The different kinds of pre-hire and post-hire assessment tools. How personality makes a difference in job performance. Checking the validity of the personality assessment you intend to use. Some of the assessments and tools that Dr. Chris recommends that are normative, EEOC compliant, and should be used pre-hire. Looking at people's values and what they want to get out of work, to ensure that they will be happy and a good fit for the workplace culture. Ep 1616: Why Your Business NEEDS you to Take a 4 Week Vacation

Dr. Sabrina is getting ready to leave for her 4 Week Vacation! She's been preparing since early March, and systemizing her business to run without her for the next four weeks. This means that her it will have to go through a complete business cycle without her being around. In today's episode, Dr. Sabrina shares the things she learned while getting her business ready for her to confidently take her 4 Week Vacation. Quite a number of Dr. Sabrina's clients are actively working on taking a 4 Week Vacation in response to the 4 Week Vacation Challenge she issued at her retreat back in March. Dr. Sabrina is writing a book, The 4 Week Vacation, and documenting their experiences, from the time they commit to taking the 4 Week Vacation, to the time they made it happen. So today, on the show, Dr. Sabrina will also be talking to us about what she has been learning from these business owners. Show highlights: The most important thing about a 4 Week Vacation. A little question in the back of her head that has helped Dr. Sabrina to get more systems and training in place than she would have had, had she not committed to taking a 4 Week Vacation. Dr. Sabrina intends doing a six-week vacation later in the year! 4 Week Vacations don't always go perfectly. What Dr. Sabrina intends doing on her 4 Week Vacation. It's important to look at how things are set up for the team for when you're away, to avoid the possibility of causing anyone stress. How to know your business is ready for you to start working on a 4 Week Vacation. Some things that are critical for you to put in place for your business to be able to sustain a 4 Week Vacation. Ep 1515: Making Sustainably Profitable LIFESTYLE Decisions with Nathan Shields

The guest on today's episode of the Profit by Design Podcast is Nathan Shields, the host of the Physical Therapy Owners Club podcast. Nathan has made some really interesting choices when it comes to both lifestyle and business. And he is with us on the show today to share his experience about making the kind of lifestyle choices that are sustainably profitable. We tackle some really juicy topics with Nathan today, about getting out of comfort zones, creating successful partnerships, and investing in ourselves through coaching. We also discuss trying to implement things that we've read on our own, versus getting help and bringing in an expert or a coach to help with our business. Nathan is a Physical Therapist and he and his partner, Will Humphreys, co-founded Rise Rehabilitation Specialists in Arizona in 2002. They merged and sold Rise Rehabilitation Specialists in 2018 to form Empower Physical Therapy, which now has 20 plus PT clinics across 3 states. Nathan co-founded Rise Diagnostics in Alaska in 2014 and he is currently CEO. In conjunction with his extensive training and experience in orthopedic physical therapy, Nathan is an APTA Board-Certified specialist in Clinical Electromyography (EMG/NCS) and is proficient in Musculoskeletal Ultrasound Diagnostic Testing (MSKUS). He is one of only a few physical therapists across the nation who perform these diagnostic services. Steven Bousquet joins Dr. Sabrina on today's episode of Profit by Design Podcast after returning, very relaxed, from a 4 Week Vacation vacation. Ep 1313: How to Write a Simple, One Page Business Plan with Dave Sullivan

Are you a business owner that would like to retire one day and be able to pass off an excelling company? Then today’s show is just for you! Creating a one-page business plan that any business can use to get their company in order. Dave Sullivan has his own podcast “The Roofer show”, where he helps teach others to grow their business, make more money and have more free time. In 1979, Dave graduated from the top-ranked business school at the University of California. His plan was a long summer of travel and adventure before joining the family roofing business. He was looking forward to working with my father and learning the ins and outs of running the business. And he was looking forward to his retirement and finally relaxing and traveling himself. Something he could never do while he was “chained” to the business. But those plans were all cut short when he suffered a heart attack from the long hours and stress of running the roofing company for all those years. Suddenly, Dave had to step up take the reins of the family business. Now he was a contractor. But without his father’s “real world” guidance, it didn’t take him long to run the business into the ground. He knew he needed help but like so many contractors, he let his pride get in the way. After finally setting his ego aside he started the long climb out of the hole he had gotten into. But he didn’t do it alone. He hired a business consultant and it changed his life. With his help they designed a plan to take Dave where he wanted to go. He knew he didn’t want the stress of doing everything himself and grinding out a living working 14 hour days. He’d seen first hand how that works out. He wanted to travel while he was still young and have the time to watch his 3 boys grow up. Essentially, he wanted to be able to do whatever he wanted to do. He wanted to enjoy life. He wanted to have a business that worked for him. Not just a job where he worked for his business. And that’s exactly what he did. Over the years he built a wildly successful roofing business that allowed him to step away from the stressful day to day decision making and live the life he wanted. Ep 1111: Marketing Isn’t Just for Getting Customers, It’s Important for Employee Recruitment Too

Attracting the best employees requires some ninja strategies in today’s tight labor market. On today’s Profit by Design Podcast, Mike Ciavolino joins Dr. Sabrina and Mike to discuss how to use marketing strategy to recruit. Mike C. says, at times, candidates begin filling out an application and then abandon it on the site, which can sometimes be attributed to the many forms they must complete during the application process. Employers, when considering their onboarding, need to think like marketers. Blog, post on social media about your company, or post on your website to pique the curiosity of potential applicants. Mike C. says to make the hiring process seamless and easy. Mike C. says to send e-mails to applicants letting them know the next steps to expect, for which Dr. Sabrina suggests using automation. Mike B. says the hiring process can be difficult and frustrating, and that employers should have a process that’s welcoming and entices applicants to proceed with the application process. Mike C. suggests creating a page on your website to describe your business, or to highlight testimonials or to include an enticing video about your business. Dr. Sabrina says we should design our hiring processes around the ideal applicants we want to attract. Mike B. says he has to take down personal walls and been a bit vulnerable when designing hiring practices to let applicants know who you are and lay out qualifications for the ideal candidate. Mike C. says to think like a marketer to get your talent. Run ads if you need to, and also set up a landing page or a blog on your site to entice potential employees. Mike C. shares tips for coming up with content for a blog even when you do not have very much time to blog. Dr. Sabrina suggests having a team member take photos of memorable events and then share them for potential employees to enjoy and share. Mike C. says recognizing employees in a special way for going above and beyond what is expected, and showcase that information on your site. Mike C. says building out your employer brand is key to enticing employees. Outline, in advance, a blueprint of what your business will look like when you have additional team members and clients. (Mike C) Mike C says to do your due diligence when looking to hire a recruitment marketer and Dr. Sabrina suggests talking to other businesses who used a specific recruitment marketer to gather information before hiring one. The companies with a strong employer brand really do have more engaged employees. (Mike C) Dr. Sabrina says to create a great place to work and then intentionally document it by taking photos, capturing moments on videos, and blogging, to reinforce it and keep the whole cycle going. Mike B says that even if we have a recruiter, we still need to make sure we have a good employer brand on our material. Mile C says to look at competitors’ information to see what they are doing to recruit employees to see if what you’re doing is in the same ballpark.
