EP145 – BF Edition – You Are Not Alone with Ian Luckett

The inspiration for this episode came from a recent event in our Growth Hub, where one of our accountability pods opened up about feeling overwhelmed by a series of changes in his business and personal life. Stuart's questioning in the pod helped him to share his feelings, which resonated with other members in the group, leading to a wave of support. The message of this episode is that everyone in the IT channel and MSP business has been through these feelings of isolation and stress at some point. It's okay not to be okay. Find an Accountability Buddy: Seek out someone outside your immediate family who can listen to your problems, provide support, and hold you accountable. It's essential to have someone who can listen and give you a fresh perspective. Join a Community: The IT channel and MSP channel have several communities that can provide support, advice, and a platform to connect with other business owners who share your experiences. Whether it's our Growth Hub, Tech Tribe, CompTIA, or other vendor groups, join a community where you can ask questions, share experiences, and learn from others. Take Action: Once you've sought out support, it's essential to set a new direction for your business. Decide where you want to go, commit to a plan, and take action. Julie shared the BIN model, which is designed to help you navigate difficult conversations with elegance and ease. The emphasis is on understanding and respecting the needs of both parties involved, creating an atmosphere for a win-win outcome. When you focus on what you need rather than what you dislike, you reduce the chance of pushback and pave the way for a more constructive conversation. We delved into the importance of delegating within a flat structure, where many report into one or two individuals. Delegating isn't a sign of weakness or an admission that you can't handle everything yourself; it's about recognizing the talents and aspirations of your team members. The right conversation can uncover hidden potential, fostering growth within your team and freeing you from unnecessary burdens. Julie also provided insights into having a conversation about the conversation. It's not about reacting in the heat of the moment, but rather stepping back to respond thoughtfully. We talked about taking a dissociated perspective, like watching ourselves on TV, and discussing our interactions calmly. This approach can lead to more honest, open, and productive dialogues. Our conversation also explored the relationship between human behaviour and leadership, how to build better connections at work, and how to translate those skills into more harmonious relationships at home. EP143 - Ask Stuart #4 - How Do I Get More Out of My Team? With Ian Luckett and Stuart Warwick

We dive deep into understanding how to get the right people in the right roles and encouraging them to perform at their optimal best. One of the key points we discussed was the significance of communication, especially when setting expectations. We explained how businesses looking to grow and implement new technologies need to effectively communicate the implications of these changes to their staff. We stressed the importance of aligning expectations with the individual roles of team members, be it in projects, help desk, finance or other roles. We also highlighted how these expectations should translate into concrete Key Performance Indicators (KPIs) and targets. A vital part of setting KPIs is continuous tracking and evaluation. We discussed the role of dashboards and other technologies like Brigade in giving visibility of KPIs and performance on the help desk. Such tracking should be done at various levels - individual, team, and company-wide - at different intervals. This process keeps everyone on the same page regarding performance and helps identify areas of improvement. Reward and Recognition (RNR) is another significant aspect we discussed. We emphasised that recognising the team or individuals' achievements isn't just about handing out bonuses. It's about making them feel valued and appreciated for their contributions. By doing this, you encourage a positive performance culture and boost your team's morale, which is vital for business growth. Stuart highlighted that when you have the right people in the right roles, communicate effectively about their responsibilities, and provide clear measures of success, you're halfway there. The remaining half involves recognising and rewarding them collectively and individually, which is key to getting your team to perform successfully. The next point was about how such an environment boosts employee engagement. When people are aware of what winning looks like in their roles, they derive job satisfaction. They wake up with an intent to win, solve problems, and help others, and this leads to higher job satisfaction. EP142 - Unravelling MSP Cyber Insurance with Trevor Cornbill & Ian Luckett

Trevor stressed the importance for MSPs to have the right products to meet their customer's needs, which enable them to deliver on the promises made. As we broke down the technical jargon, it became clear that underwriters are not tech people...so it may be worth considering a specialist provider with experience in the IT sector to ensure you and your clients receive the correct cover. During our conversation, we touched upon the topic of the importance of how compliance and the potential future of regulation for MSPs could actually help protect your business. We also explored how these accreditations like ISO could enhance the reputation of a business, attracting larger clients and demonstrating the organisation's cyber maturity. We echoed the sentiment that training clients on cyber threat awareness, such as recognising phishing emails, is not only about protecting our businesses but also about reducing the human-error factor - a key factor in a significant percentage of cyber-attacks. We answered a couple of questions from our listeners. One of them concerned the 'act of war' exclusion in cyber insurance policies. Trevor provided clarity, explaining that different policies carry various exclusions depending on the type of attack. We also explored the differences between referring to a cybersecurity event as an 'incident' versus a 'breach.' Trevor explained how this terminology has evolved with the changing landscape of claims and the growing prevalence of fraud and ransomware attacks. We also discussed what to do in the event of a cyber 'incident'. Trevor emphasised the importance of verifying whether a client has cyber insurance before intervening in their systems, as premature action could inadvertently void their insurance policy. Marketing is often described as the 'holy grail' of being able to scale your MSP effectively. Deep down you know you need a Sales & Marketing engine in your business, one that will provide a steady flow of leads so that the business can grow consistently...but you've tried several different tactics, and nothing seems to work. If this sounds familiar, you'll want to give this episode a listen! We kick off by discussing the shift in customer behaviour, brought about by our digital-first world. Stuart highlights the importance of consistent touchpoints with potential clients, explaining that it now takes up to 37 points of contact for a prospect to feel comfortable making a purchasing decision, up from 6 or 7 in the pre-internet era. We also discuss the complexity of selling technology services due to the lengthy sales cycle, acknowledging that the lag between initial interest and purchase readiness, can extend from weeks to years. The key to keeping potential customers interested during this period is through a consistent nurture strategy. Stuart emphasises the importance of guiding potential customers through the sales funnel, from initial awareness to active consideration, which requires relevant and engaging content. Creating this compelling content, we understand, can be challenging. Your messaging needs to align with the pain point your ideal customer has,and give them a reason to believe that your business can solve their problems. Your business only becomes relevant when potential customers are convinced that you can help them. Therefore, the content should focus less on what your products and services are and more on the problems they can solve or the solutions they enable. You could be unknowingly spending substantial chunks of your day on £10 or £100 tasks, while your attention should be focused on high-value £1000 tasks that significantly contribute to your business's growth and profitability. So, how do you rectify this situation? Stuart offers practical, actionable advice: set up auto-responses for emails and voicemails directing clients and suppliers to the appropriate teams, thereby managing their expectations. Crucially, he emphasises the need to make yourself less accessible to avoid unnecessary disruptions that can eat into your day. But, managing client interactions is just part of the equation. Stuart underlines the importance of conducting a time audit. By understanding where and how you're spending your time and distinguishing between £10, £100, and £1000 tasks, you can get a holistic view of your workday. Once you have this awareness, you're in a prime position to delegate the lower-value tasks, freeing up your time for higher-value strategic undertakings. Additionally, Stuart recommends training your clients and staff to interact with the right teams, not just you. Establishing and reinforcing these boundaries is crucial in ensuring you spend your time most productively. Being able to provide insights on upcoming technologies, such as AI, and suggest improvements for their systems will showcase your strategic value. Stuart also notes the importance of a well-structured, automated follow-up process. Whether it's ticketing for meeting planning, project quotation, invoicing, or even customer satisfaction feedback, all these actions should be logged in the system for everyone in the business to track effectively. Wrapping up, Stuart and I discuss the impact of this process on MSPs. By implementing this approach, MSPs can increase their clients' value, hold meaningful conversations about financial commitments without causing discomfort, and ultimately ensure long-term relationships with their clients. EP137 – The Secret to Building a Pipeline of Profit Part 2 with Ian Luckett and Stuart Warwick

Welcome to the second part of The Secret to Building a Pipeline of Profit, a three-part series focussing on the fundamentals of Account Management, designed to help you maximise the opportunity with your existing clients. In this episode, Stuart shared his insights into why it's important to strategise first, and then implement tactics. The first step involves stopping and thinking about what you currently have, and where you want to go with your client base. The right strategy underpins how you nurture the key relationships that form the bedrock of your business. Working on this aspect is not just working in your business, but on it, and this strategic approach can pay back multiple times in creating a process that others can operate effectively. Stuart shared an example about one of his clients. Despite running a well-structured business with robust systems and excellent client relationships, the profitability was not reflecting the effort. On Stuart's advice, the client started analysing his own numbers, and was shocked to find nearly £185,000 worth of untapped business opportunities within his existing client base. The key here was the realisation that his clients' needs were evolving, and by having the right strategic conversations, he could seize these opportunities and generate additional revenue. These changes allowed him to invest deeply in the right people, amplifying the capacity of his business. While the net profit didn't change dramatically in the short term, it was used to make the business scalable, allowing him to reap rewards later. When asked what was holding him back at the start of the process, the client admitted it was himself. But once he had a quantifiable understanding of the opportunities in his business, he was able to leverage his great relationships and seize these opportunities more effectively. Understanding your client base, analysing your categories, and getting your standards in place can change how you feel about the future of your business. The additional revenue and profit that effective Account Management can bring about can give you the confidence to invest in new resources, staff, or even explore growth opportunities like acquisitions. As we conclude this episode, we leave you with the thought that the fear of failure often holds us back. When you start seeing consistent cash flow, strengthened business, and have the ability to invest easily in new resources, you realise that the future holds more opportunities than risks. Stuart points out that it all begins with an in-depth analysis of your existing client base. It's about understanding what your clients are currently buying or not buying from you, and then finding ways to steer the conversation in a more beneficial direction. The gap between what your clients are currently buying and what they should be buying is also a critical consideration, as it directly impacts the optimisation of security, efficiency, and effectiveness in their use of technology. However, Stuart notes that many MSPs struggle in this area because they don't understand their numbers or have difficulty pulling information from their PSA. The first thing that you need to take into account is balance. It's important to make sure that you have got a balance in running your MSP. I share with you the analogy of the three-legged stool to help you understand why this is now the time to put some action. I also ask you the six powerful questions that I want you to spend a good 2-30 minutes on for you to fully have a think about and understand where your business is right now. I want you to write down these questions and answer them with your thoughts and initial response. On a scale of 1-10, how satisfied are you with how your IT/MSP is growing in line with the vision and hopes you had for it? Be honest with yourself. If scoring less than a nine or ten, what specifically about the business is causing you to feel this way? It may be more than one thing or area of the business… What is the consequence of not addressing what came up in 2)? If you could address what came up in 2) what difference would it make to your business and/or life? What one thing could you do that would allow you to start to address this? What would success look like if you fully addressed it? The second idea that is important in your action planning is to learn and understand the most important relationship ever. It's called cause and effect. The choices that you make cause and create effects in your life and in your business. Next is all about JFDI, like Nike! And the good old accountability. It's around going the right things in the right order at the right time. And this is what scaling your MSP is all about. I also tackle potential over performance. The achievement of real success comes from focusing on your potential with your business as well as your performance. Then I remind you of the importance of pausing and taking stock to get some perspective. It's always a good thing to clear all the clutter in your mind in order for you to move forward and work through your plan. As MSP owners and operators, our growth journey is intrinsically tied to our personal aspirations. Yet, how often do we truly reflect on this? Today, I'm going to share five key tips to help you take control of your MSP's growth and avoid becoming the bottleneck. 1. Visualize Your Success: It all begins with a clear vision. Where do you see your MSP in three years? Is it about spending more quality time with your loved ones, achieving financial stability, or giving back to the community? Reverse engineer your vision and create a plan to get there. Without a personal vision, your MSP's growth may lack direction and purpose. 2. Measure What Matters: Many MSP owners struggle with what metrics to track. While it's easy to get lost in the details, focusing on key performance indicators (KPIs) that truly impact your bottom line is crucial. Keep a close eye on cash flow, profitability, and marketing ROI. Remember, what gets measured gets done, and it's essential to measure what matters most for MSP growth. 3. Decision-Making Authority: Who is calling the shots in your MSP? While input from others can be valuable, be cautious about involving too many people in decision-making. Trust your instincts and rely on qualified advisors. Your business model doesn't have to be overly complex. By streamlining decision-making, you prevent throttling your MSP's growth. 4. Time Management: Time is your most valuable resource. Identify tasks as £10, £100, or £1000-pound activities. Delegate or eliminate low-value tasks that don't contribute to MSP growth. As the leader, focus your time on high-impact, strategic activities that drive your business forward. For instance, I've delegated email management to my skilled PA, allowing me to concentrate on tasks that truly matter. 5. Consistent Reviews: Regular, structured meetings with your team are vital for MSP growth. Consistency is key here. Commit to the schedule you set and stick to it. Review performance, discuss strategy, and ensure everyone is aligned with your MSP's goals. Consistency builds trust and keeps your MSP on a steady growth trajectory. As MSP owners, we often find ourselves juggling various roles and responsibilities. But remember, your business can only grow as much as your thinking allows. Avoid overcomplicating matters and trust the growth process. Seek advice and support from within the MSP community, like the Tech Tribe or CompTIA. Collaboration and shared experiences can provide valuable insights to fuel your MSP's growth journey. In conclusion, your MSP's growth is a reflection of your vision, decision-making, time management, and consistency. By implementing these five tips, you can break free from throttling your MSP's potential. Start with a clear vision, measure what matters, streamline decision-making, manage your time wisely, and maintain consistent reviews with your team. Embrace the simplicity and trust in the process. EP103 – Sorting Out Your Stack with NinjaOne & Ian Luckett

First things first, Stephen shares all about himself and why he was put in front of the IT Experts Podcast limelight on behalf of NinjaOne. Stephen shares that he is from the MSP world himself with 14 years running an MSP in the Northeast of England. He briefly shares his journey in the MSP space. Stephen then talks about the transition from Ninja RMM to NinjaOne and how the whole thing came about. Steven highlights that rebranding happens especially when building and organisation and starting to change in direction. Then Stephen talks about the difference between Ninja RMM and NinjaOne. He says that in terms of the tool itself, they have built on a number of features where ultimately, they were just listening to the customers and what they want in the product. He also talks about the other solution stacks that they have got built into their system now. We then continued to talk about the main challenge, why MSPs have so many systems and I ask Stephen his understanding of why this happens. For Stephen, the biggest reason that he always sees is the typical belief, "The customer is always right." We then talk about an MSP's relationship with vendors and how does having multiple vendors affects their ability to scale. Then we tackle how can an MSP measure the effectiveness of their stack from an ROI perspective. Stephen says that it's about going down the traditional model and looking at the financial impact. At the same time, Stephen highlights that, although there isn't a perfect way to measure it, it's got to be the right way for your MSP. Stephen also talk about how long he has been with NinjaOne and some of his predictions in the help desk, solution stack, and automation space. Stephen says that the biggest one he is currently seeing is how every MSP is now asking out for some form of API/automation/integration as they want to work freely between tools. EP102 - Let the Geek Speak - MSP Presentation Skills with David Duffett and Ian Luckett

This is something that EVERY MSP needs to hear! So, before we head on to the 7 Power Presenting Protocols in successfully presenting to others, I let him talk about who and what he does. As a kickstart, David talked about the first protocol Purpose. Which I think is an essential starting point in order to build a clear call to action. The following protocols which are filled with stories and experiences from David and me are Planning, Preferences, Practice, and Participation. Before coming into the sixth and final protocol, David emphasized that it is important to ensure these first five protocols in order to secure proper execution and delivery. Thereafter we talked about the critical processes of Performance and Presentation. This may be one lengthy episode but surely, I am fascinated by how David is precise in explaining each process I can also share some experiences I had in the past years. There are also some tips for both beginners and professionals that will surely help in confidence building when you are to deliver and present. Wrapping up, David did a word trick that would resonate with Rapport – an important thing to establish that would generate connections, relationships, and thought leaders. EP101 - Why Do I Need VCIO as a Service in My MSP with Paul Croker & Ian Luckett

If there's anyone credible about how we could use this strategy to add more value to our clients and more projects in our MSP, he is no other than a VCIO himself – Paul Croker. In letting him introduce what he's been doing, Paul speaks of his company 18it UK which is focused on providing outsourced Virtual Chief Information Office (VCIO). Before getting serious about how VCIOs help in the MSP journey, I asked Paul about the difference between the VCIO and the CTO role. Straightforward in his answer, we then had an interesting conversation as I asked Paul what he thinks about this strategy on the Old Sales Funnel and what can it do more to the New Sales Funnel. Talking about one of my favourite rants – not talking technical matters because you are not selling to technical people, we then discussed how important having VCIO service is to understand your client and the people you deal with above anything else. As someone working with a team, I also asked Paul how having this strategy could work in such dynamics and how could it work in terms of chargeable matters. Going halfway, I think it is also important to talk about how would an MSP be in having this kind of service and its processes. Paul emphasized the importance of right alignment. I also asked him which this service in the MSP could best work for – in planning or delivery. The conversation gets even more interesting as Paul talked about who really is and what really is a VCIO, in an MSP. He also revealed their own 'listening policy' that helped them in their business. This is a great reminder of how it helps us realign into getting our MSP's flow and its roadmaps looking forward. Of course, we never would want our conversation to finish without talking about how different people are, with different cultures and personalities. Wrapping up this Episode, Paul gave some golden tips on what your MSP should need to know and get to be doing which are much helpful and practical. EP100– How to Align Your Team So You Can Step Back from Operations - With Ian Luckett & Stuart Warwick

Early on Monday 8th August 2022, we had our very first LIVE podcast session, and we streamed it LIVE on our Facebook Group, there is no other thought than sharing it with you. This one's for those who want to listen again and for those who missed this special episode. As a kickstart, I personally shared my corporate experience as a team member for six months. A memorable one, and mind you, I was just only 25 at the time. It is where I learned many things that started my career in Leadership. Then, Stuart gave his insight about the importance of understanding how to approach growth and change in your MSP.
