S1 Ep 47Push Form, Pull Content (#47)

Tune into this first episode of the second season! Hoots highlights one of his lean heroes, Niklas Modig! The author of This is Lean who coached Hoots when he was with DPR Construction. Niklas helped Hoots understand the story of the Toyota dealership that won the award of Role Model of the Year. This company went from being one of the worst performing dealerships (#287) to the best performing company as judged by Toyota. Niklas had the opportunity to interview the young CEO of the company that made the four year profound change. The CEO informed Niklas that this was a 4-step process and he proceeded to outline the process on the dry-erase board. Step1 = Everyone gets the same training. Step2 = Everyone begins to see the work through the same lens. Step 3 = Everyone begins to suggest improvements for the work Step 4 = Everyone begins to implement the suggested improvements This process pushes form but then allows the information to be pulled from those who are closest to the work. This is a great example of how to push form and pull content. Whether you are doing team health assessments, trust circles, player cards or other ways of pushing form, always ensure you're pulling the content! We do this by asking open ended and inquisitive questions to flip the switch between being a teacher and a learner. We must allow for variation to happen. By pulling content from the front lines, we are able to discuss and improve the things that actually matter. Maybe we will challenge Niklas Modig to come on to the show and share some efficiency paradox learnings with us! In this episode, Hoots discovers and introduces the lean builder nation to Justin Uyar, of Shelco Contractors out of Charlotte, NC. Justin is a newlywed, and super proud of his new wife who is a vet technician! Somehow Justin ended up going to Clemson yet is a Carolina Gamecock fan. If you're from the southeast, this is a big sin! Justin started on the route to becoming a civil engineer. After spending a few years on the office side of construction, he made the shift to a Superintendent and hasn't ever looked back. In fact, one of his old bosses is still waiting for Justin to come back from the field! Justin has been a part of a build with the largest building in Charlotte, the Bank of America building! This building is visible when watching the Carolina Panthers. Hoots admires Justin for this thinking ability and his question game. Justin dives into exactly how his experience has helped him to well round his questions. You can tell through this interview that Justin thinks different and is bringing a new mentality to the construction industry. He is making a difference on his projects and challenges you to do the same on yours! Justin talks about his second project in the industry when he was asked to do the impossible and split two offices into 4 offices. With a cool and calm manner, Justin and the team made this happen while exceeding the expectations of his client! All around, Justin is a stand-up person who is spreading love and team building throughout the construction industry. Justin ends with his message to the world of "Don't let the message get lost in the way you deliver it!" He sums it up by saying don't serve me a perfectly good steak on an old dirty trash can lid, because he is not going to eat it!! Matt Olshefski shares his 26th wedding anniversary with Adam Hoots on this episode of The Lean Builder's Hoots on the Ground with No Bullshido! He dives into the story of meeting his wonderful bride in the parking lot! Matt mentions trust as being important to maintain a relationship for 26 years! Matt started his lean journey as a laborer on a construction site and has progressed to his current role as a Superintendent with O&G Industries and even discusses his future role as a lean champion! It doesn't take much to see if you qualify to donate a kidney to someone (like Hoots!) in need! Matt jokes that after that process you're cleared to become an astronaut! Matt talks about how that led to donating and volunteering with the local fire department after a major hurricane event! Recipient of Firefighter of the Year for his efforts, he is just a good dude that gives repeatedly! Matt compares his duties as a firefighter to his duties as a Superintendent. He discusses how to analyze a situation before running in and firing of solutions. All about training, muscle memory and making sure you're safe then others. Safety being the upmost in each of the professions. Huge shoutouts to Ryan Popp, lean consultant with ASKM Associates as Matt discusses his resistance to lean when he first started. Not wanting to do simulations and "additional work", he turned away the daily huddle and the boards on the wall. Finally, Ryan was able to convert him into the amazing lean builder that he is today! In this episode, Hoots and Key review one of the many principles in Jason Schroeder's book Elevating Construction Superintendents. This principle is on personal organization and time management. Time management is an oxymoron. You cannot manage time; you can only manage yourself within the time that has been allotted. Time will go on with or without you! You have to plan your week in order to maximize production! You cannot come into the office on Monday morning and start reading through email first thing! In addition, you must have a good note taking process! There are too many commitments made in meetings for one to remember. Keyan references a book called 'Eat That Frog!" This comes from the Mark Twain saying that says 'If you eat a frog first thing every morning, that is likely the worst thing that'll happen to you all day! Are your people aware of what is urgent and important or are they prioritizing their tasks based on the seniority of the person giving them the task? Have you started time blocking and/or time boxing?! If not, you must read Jason's book on how to make sure you're blocking out the right things and then timing yourself as you're completing these tasks. 'Respect for People' has become a cliché within the construction industry. Everyone is talking about it but few people are actually practicing true respect for people. In this episode, Hoots flirts with the idea of the term Respect for Resources with Respect for People being one of the many categories of Respect necessary for a productive project site. Hoots runs through each of these categories with real life job site examples. Those categories are as follows: Respect for People Engaging with all trade workers we walk by Ask open ended, inquisitive questions Listen with the intent to understand Respect for Materials Don't damage other's materials Don't install work that prohibits or makes others work more complex Only bring what you need to the project site Respect for Logistics Proper dumpster / temp toilet locations Construction Entrance taken care of to avoid mud on public roadways Fence taken care of – fabric tight, erosion control well maintained, etc. Traffic flow on project site Respect for Equipment Lifts clear of debris Lifts charged Ladders properly stored Respect for Tools Trade workers are often known for taking well care of their tools Hand tools and drills in their respective places at the end of day Extension cords rolled up and/or off floor When you have respect for all of the above items, then we will have a total respect for people. Hoots goes through and helps the listener make connections on how respecting materials, equipment, tools, and logistics ultimately drives respect for people! Hoots offers a challenge to the industry to start thinking deeper than simply respect for people. We must start respecting ALL resources that are being made available to us, starting with people! S1 Ep 25R&D on The 5 Levels of Delegation with Adam Hoots & Keyan Zandy (Episode 25)

This is a new segment that we are coming to you with via the inspiration from Harry Schmidt with O'shea Builders! R&D (Rip & Deploy). Join us on the first episode as The Lean Builder's Keyan Zandy breaks down the communication styles between generations and how this can affect how we delegate tasks or activities. He describes how each generation communicates the best. He also breaks down what the 5 levels of delegation are as described in the book, CEO Tools. Keyan uses one of Hoots on the Ground's favorite phrases, "What got you here, won't get you there!" Another Buddyism nugget of knowledge is brought to the table by Keyan when he says, "It only takes one Oh Crap! To wipe out 10 attaboys!" These should be talked about and as tasks are assigned on a project site, the statement should be made that this is a level 2 delegation. Keyan provides some fantastic real-life examples as he delegates certain tasks on a construction site to Hoots! With each increase in level, we are empowering our people to think more often! The 5 levels of delegation are as follows: Level 1: Do as I say! This means do exactly as I have asked you to do. Level 2: Research and Report. This means gather some insight and report to me what you discover before we make a decision. Level 3: Research and Recommend. This tells us to take the lead on doing the research, think about the answer, and recommend a solution. Provide pros and cons of the decision. Level 4: Decide and Inform. This level of delegation means that you are taking the lead on all of levels above and apply the solution then inform me as the leader. Level 5: Act Independently. Take the lead and make the decision. Do not report back, I fully trust you are implementing the best decision possible. It is important as a leader, that we review the balance of our types of delegation that we do most often. Why is it that we constantly use level 1 delegations? Do we trust our people's capability? In this episode, we get to meet a great Holt Construction project team working at the DFW Airport. Sarah tells us about how she started early on working with her grandfather out of Louisiana. Hear Davie dive right in with no introduction needed as he talks about his growing up in Scotland and how he was a polished turd when it comes to skilled trade wood working and/or metal work! Experience with building a cassette tape rack and bottle opener key ring! A great story about his interview going into the trades and witnessing what others were doing at the same time! A humbling experience. The basics of lean are three simple things for Davie Thomson: Strategic Alignment – Know what you're going to do, how it's going to be cascaded and involve the people in the process. Appropriate tools – Only bring the tools that the project needs. There is no need to force tools just to claim doing lean. People Engagement, give people the training, empowerment, and permission to use the tools to deliver strategic goals. It's ok to fail early and often! Failure is learning. There is only ONE WASTE according to Davie – That is a waste of time. If you are operating in any of the muda (8 wastes) drives to the same waste of time. Davie tells us exactly where the term No Bullshido comes from. Quick hint, it's all of the western misinterpretation of martial arts and/or Japanese concepts. Even lean can be classified as bullshido to a point because people have classified it as a bunch of tools. Sound familiar construction world? Discover where the term lean comes from, a couple of MIT grads who decided to coin the term in 1988. Davie discusses his stance on lean six sigma and the belt structures that are out there. They really mean nothing other than the ability to perform but it is the experience that ultimately counts and qualifies you for performance! Learn how Hoots on the Ground crossed swords with Davie early on LinkedIn as they went back and forth on an improvement video. After Hoots thought that Davie was trolling him, Hoots requested a video meeting to better understand where Davie was coming from. Turns out after a half a dozen calls or more, Davie has taught Hoots a lot about true lean from Davie's own experience. Davie has a great way of talking about lean as being more than tools. Once again, another lean practitioner (from a different industry) explaining how important the people are with regards to successful lean implementation! Henry is a Union sheet metal worker as of 34 years! He currently serves as Preconstruction Executive for Southland Industries, a nation leading HVAC Contractor. Henry has served the construction industry at every level from apprentice to executive and has recently released a book titled Seven Principles: Creating Your Success in the Construction Industry. In this podcast, Henry gives a tease on some of the book and leaves us with a cliff hanger on his own story. In this episode, Host Adam Hoots interviews Dan Reynolds, Executive Vice President with Gilbane Building Company. Dan shares a bit about growing up in the Midwest in Iowa. Although he's worked all over the world, the Midwest is still near and dear to him, and he brings those roots to his work daily. Be the person that's going to offer ideas, be present, and be able to contribute. He feels that he's driven to operate that way, and it's what has ensured his success in the construction industry and in life. He's passionate and fired up about the people aspects of our industry and how we're embracing care, collaboration, communication, and culture so much more today. He shares his appreciation for the project teams that worked tirelessly during the pandemic. Those teams that kept us in business and put their lives on the line then and every day. He's committed to spend the rest of his career focused on the people side. He wants to make sure our future leaders are absolutely the best and top-notch people they can be, and they are able to in turn help their teams and next generation to also become the best they can be. It's about people, trust, behavior. The skill set needed to be successful has changed. We need leaders that can communicate, adapt, and encourage to solve problems and build better. We need leaders that respect and care; that lead by example; that are constant and consistent; that continually question what can be done differently. Dan discusses how the industry is shifting its approach to promotions and employee growth. Smart firms are still looking at technical abilities, of course, but more they are ALSO looking at behavioral abilities. Historically, you could be a total jerk on the job, but as long as you were skilled technically, you could get promoted. That behavior doesn't fly today. About 20 years ago, Dan took a course on situational behavior impact and how to better share the impact someone's behavior has on an individual. It's an approach he has practiced and encouraged ever since. Making an example for feedback personal and having those tough conversations is what we need to keep driving our industry. Dan says you must allow yourself to be vulnerable with people as well. Vulnerability builds trust. You must give and accept feedback. You must be okay to stay behind the curtain and let others shine. You must work to give back to your team, company, and industry. He closes with the reminder that construction will always be people, so let's make our people the best we can. In this episode, host Adam Hoots chats with Jason Schroeder, owner, trainer, author, and podcast host for Elevate Construction. The duo chat about Lean's value and concur that: That's just what Lean Builders do. It's about humility, being professional, no drama, driving jobs. It's delivering high performing buildings in the most efficient way possible with respect for people. The Lean Builder community is about redefining what the word Lean means. It's centered around people and who we are first. We will elevate ourselves and bring up everyone else with us, and we will learn from the people around us and elevate us and them. In sharing his background, Jason notes he could be called a "snowflake" – sensitive and fragile and unique. Being vulnerable creates trust and connection and it's different for the construction industry and for this former superintendent. He focuses each day to stay centered on his core values to help the people, the workers, and the families in the industry. He's an only child who loves people and by design has 11 children – his treasures – with his wife and business partner, Katie. Adam and Jason discuss why Jason gives away so much information for free – from resource guides and templates to podcasts and other content. It's a philosophical decision that information should be free. It's about caring for people and helping them get the results they want to achieve. Getting content out creates a ripple effect that can drive change in our industry. Now, the application of that information may cost some money (i.e., hiring his team in to help implement and consult). Jason notes though that he focuses more on getting the work done than the money. It's the same with his clients as no client has come in saying, "I want to make more money." They want a better environment for their people and to change the industry. The output leads to better processes, efficiency, productivity, profit, etc. For Jason Lean is about blessing people and families in the industry. Now, his definition of bullshido – any kind of Lean or operational excellence strategy that doesn't center around people. Jason is fanatical about personal organization and laser focused. He shares some life hacks on how he does it all. He also acknowledges that because he's mission focused, that he also works his butt off as just a natural part of his lifestyle. And he's a natural at finding ways to leverage his time and create synergies. If he's writing a book, he'll focus podcast episodes on chapter topics and transcribe to jump start the writing. Adam gets him to share some pearls of wisdom for those just entering the industry as well. It's about progress and trying and learning. It's not a promise that everything will always be easy or rosy, but we have the power to rise to the occasion and life a remarkable life. Our mindset is a huge factor for our success. Jason's motto is "on we go" --- even if we slow down, we are going forward. There is always tomorrow to try again and improve. Our work is dedicated to the future. S1 Ep 3Episode 3: A Field Talk with John Burleson

In this episode, host Adam Hoots visits the jobsite with John Burleson, a superintendent with Robins and Morton in South Carolina. John has been in the construction business for 14 years. His Lean journey started about seven years ago with a failed experience as he didn't have the team involvement and support needed. After that first foray, every Lean journey since has met the goals. He shares that you need the culture and collaboration with the trade partners and architects to reach the potential of Lean. You must care about the people and project and align behind the same goals. The jobs with the best culture have the best success. Adam and John discuss how they LEARN with LEAN; some of John's tips for implementing Lean on the jobsite; and words that irritate them. "Building Forward" is the motto driving the jobs John completes with Robins and Morton. The company has been on the Lean journey since 2010 and works to implement Lean on all its projects and with the understanding that each project must make Lean its own. They begin by getting everyone in the same room to determine what success and how to create that center of collaboration. This foundation is key to build the culture that drives innovation and encourages involvement. Can we be better tomorrow than we were today? Before sitting down for the podcast, Adam and John walked the jobsite and snapped some visual pictures to better show the visual nature of Lean. The job site has Conex and BIMBOX containers for collaboration. John wants everyone as close to the work as possible and with the proper technology to support their work. They ensure there is enough workspace and Internet connectivity to support the full team and trades. To be mindful of meeting with COVID, the team adapted some storage containers with rolling garage doors to enable more open sharing to spread out and still have visibility. It's dubbed "The Lean Machine." Just as having a place to meet, John shares that setting the right time for daily huddles also matters. He polls the team to see what timing works best for everyone. This lays the foundation for early involvement and support. They discuss the concepts of the parking lot, the ELMO doll, facilitators, stop watches and more. Once of the takeaway points both echo is that Lean is not about all or nothing. It's important to take baby steps and pick a few Lean items and get them sustained and working well, then add some more. You first need to build consistency and trust. It's a series of small steps – or as Adam calls it, a "small j curve" approach. John notes that when he started the perception was the Super knows all and has all the answers. He readily admits, that is not the case and that we must be humble to say if we don't know the answer AND that we will find out though. It's about being a team player that matters and not a hero or silo mentality if we want to succeed with Lean. The duo round out the conversation with the pet peeve phrases on the jobsite. For John, it's "I can't." He notes that most often they can if they want to but it takes want and willpower. Adam shares that the word "try" and phrase "the problem is" also are trigger words. They concur that it's all a mindset. That you must create the culture and collaborate and embrace Lean because you WANT to do it and for the right reasons, versus being told to do it. S1 Ep 2Episode 2: A Trail Walk with Adam Hoots

In this episode, host Adam Hoots takes listeners on a trail walk – yep, he's walking in the woods and chatting with you – as he shares the idea, approach, and goals for The Lean Builder's new podcast, "Hoots on the Ground." This podcast is all about respecting the workers, respecting the people, and keeping it real. We're here to learn and engage together. The focus is on delivering a practical message that let's us all go to our job sites and improve for our team, trade partners, and clients. It's time to bring it and be better when we open the job gates tomorrow and every day after. Adam shares how often people have misused or misconstrued the "L" word (aka Lean). He notes that really, we need to just add in the letter "r" to turn it to Learn as that's all we are doing. Lean is learning how to do things better, faster, and stronger for both buildings AND people. Our industry has a problem. We're losing trade workers every day. It's a combination of lack of respect for the skilled trades and potentially a lack of self-respect to push for better work/life balance. Our industry needs to focus on how to develop others; how to really connect with others; how to transfer the knowledge of our skilled trade workers, how to give and receive feedback on our jobs. As much as building is about plumbing and steel, it's equally about the people, the trades, the colleagues doing the work. Adam shares a saying they had at an employer: "it's boots up before we boot up." Meaning that we've got to walk the field (see the people doing the work) before we turn on our computer. At the start of 2022, we have some 1 million open jobs in the construction industry and a $1 trillion infrastructure package coming down. It's time to make changes and return the pride to our careers, field, and work. It's time to make things happen, as we've all got work to do and don't have time for bullshido. Adam's goal with the podcast is find great builders and mine their minds, if you will, to find out how they create processes, self-organize, drive innovation, and bring everyone together. It's a time to dig into what inspires them and how they motivate others, build trust, hold folks accountable, and deliver results. It's not always easy. As Adam says, when you feel uncomfortable, you learn and grow. And, just as important, sometimes you've just got to take a moment to pause, reflect, and celebrate. S1 Ep 1Episode 1: "Hoots on the Ground" Podcast Launch

This week we debut The Lean Builder's official podcast, "Hoots on the Ground," with our host Adam Hoots. In this episode, The Lean Builder creators Keyan Zandy & Joe Donarumo introduce the podcast series, goals, format, and host Adam Hoots. While there are several great podcasts in our industry out there already, Hoots on the Ground is unique as it's focused on the builders on the job site. It's looking at how we can all own our impact, learn and think, and move the industry forward. It's about creating feedback loops, dashboards, and field-verified approaches. It's "no bullshido" – as Adam likes to say and shamelessly borrows that phrase from Davie Thomson. A free-flowing conversational podcast, we're bringing in guests who are evangelists, practitioners, and even skeptics of Lean Construction. Yep, we're even planning on interviewing people who don't believe in the "L" word or had a bad experience. Our trio shares some war stories about their past work with 70-day-straight projects, crazy deadlines, and firefighting. Then, we shift the stories to how we can change that dynamic, promote more work-life balance, and make construction faster, easier, and better for all the people involved. This episode takes a dive into Adam's background, so our listeners can get to know him and why he was selected to champion our first podcast series. You'll quickly see his personality and knowledge jump out; we could think of no better brand ambassador and podcast host to lead us into this effort. Adam's been around the construction industry since birth – literally; his dad was a senior superintendent. And for the past 20 years, Adam has worked for construction management firms as an operations leader and project manager.
